From Zero to Full Revenue Infrastructure in 4 Weeks
Building a content-led acquisition funnel for AI agent consulting is expensive and slow. We built the entire marketing infrastructure — 20 articles, quiz funnel, email nurture, product pages — in 4 weeks with 2 people.
The Problem
Building a content-led acquisition funnel for AI agent consulting is expensive and slow. Traditional content marketing takes 6-12 months to show results. We needed a full marketing infrastructure — articles, quiz funnel, email nurture, product pages — in weeks, not months.
The typical approach would require a content strategist, a developer, a designer, an email marketing specialist, and months of iteration. We had one operator and Claude Code.
The Approach
Architecture-first development using context engineering principles. Every decision was made to maximize velocity without sacrificing production quality:
- 20 SEO-optimized articles across 4 learning tracks (Foundation, Augmentation, Orchestration, Product Mastery), each passing automated quality gates scoring 88-92/100
- Quiz-based segmentation with 8 questions driving personalized routing to 8 distinct audience segments, including conditional branching logic and composite scoring
- Personalized email nurture — segment-matched sequences delivering product offers, article recommendations, and booking CTAs automatically after quiz completion
- Stripe integration for digital products ($9-$299) and consulting services ($500-$15K+), with full checkout flows and post-purchase automation
- Competitive research pipeline — 173+ competitors analyzed, 23 gaps identified, 5 strategic implications that shaped content priorities
The Architecture
Next.js 16 (App Router) with React 19, deployed on Vercel. Feature-first architecture with 12+ feature modules and strict import boundaries (no cross-feature dependencies).
Key infrastructure:
- Upstash Redis for quiz data storage, rate limiting, and real-time analytics
- Resend for transactional email and automated nurture sequences
- Stripe for payment processing across 5 product tiers
- PostHog for behavioral analytics, funnel tracking, and experiment instrumentation
- Cloudflare R2 for CDN-hosted OG images and static assets
- Gray-matter + markdown pipeline for content that builds at deploy time from structured frontmatter
Architectural patterns that mattered:
- Event hub pattern — quiz completions dispatch simultaneously to Slack, email, analytics, and profile handlers. One failure does not block others
- Server actions for all mutations — no client-side API calls for writes
- Structured context vaults — all strategy docs, competitive research, and editorial decisions stored in machine-readable markdown that Claude Code referenced during implementation
The Results
- 20 articles live in 3 weeks. Four learning tracks, each with reconciliation passes, SEO edit passes, and automated quality gates
- 8 email nurture sequences (40+ emails). Segment-matched content with product offers calibrated to buyer readiness
- Full quiz-to-purchase funnel. 8 questions, conditional branching, composite scoring, personalized result pages with segment-specific CTAs
- 5 product tiers with Stripe checkout. From a $9 Quick-Start to $15K+ enterprise engagements, all with automated post-purchase flows
- 118 static pages generated. 6 core pages, 20 articles, 8 blog posts, 28 glossary pages (hub + 27 terms), ~15 programmatic SEO pages (persona, comparison, use-case, industry)
- All built with 2 people — 1 operator + Claude Code — using the same context engineering principles we teach in the learning center
Key Metrics
| Metric | Value | | --------------------------------------------- | ------- | | Static pages generated | 118 | | Quiz segments with personalized content | 8 | | Automated nurture emails | 40+ | | Articles published (quality gate: 88-92/100) | 20 | | Product tiers with Stripe checkout | 5 | | Competitors analyzed in research phase | 173+ | | Time from zero to full revenue infrastructure | 4 weeks |
Key Takeaway
"The architecture decisions you make in week one determine whether you ship in week four or month six. Context engineering isn't just for AI agents — it's how you build with AI agents."
The same principles we teach — structured context, session-based workflows, quality gates, event-driven architecture — are what made this build possible. The platform is its own proof of concept. Every article, every email sequence, every product page was built using the patterns described in the learning center.
$0 in marketing spend. Full revenue infrastructure. Four weeks.
